The Work-Out sessions were to be two-to-three day events held off-site and involved between fifty and one-hundred employees from all levels and functions of a business. Initially the sessions focused on removing unnecessary work but as the program developed it focused more on complex business processes. The sessions usually started with small groups brainstorming followed by a plenary session in which suggestions developed from the small groups were openly debated. At the end of discussion, the leader was required to make an immediate decision and a follow-up process was made to ensure what had been decided was implemented.
             GE offered the best training and development resources and an environment committed to providing opportunities for personal and professional growth. Through the Work-Out program, the culture of GE began to change. Employees felt a sense of importance and that their ideas and concerns were finally being heard. A large variety of impressive and significant performance and efficiency improvements were reported. .
             Welch strived for world-class excellence in everything he did at GE. For example, shortly after GE sold 71 businesses and product lines, Welch invested $75 million to build a fitness center and a guesthouse and conference center at Crotonville (GE's management development center). He wanted the fitness center to provide an informal place where employees of all levels and functions could communicate with one another. Welch liked to say it was the back room of a store where people took their breaks. Crotonville was sixty miles north of New York City and there were no decent hotels to put up employees and guests. The facility featured fireplaces in the lounges and a stand-up bar in the pub where everyone could mingle. Again, he wanted to create a first-rate informal atmosphere. Welch preached the need for excellence. He wanted GE's employees and customers who came to Crotonville to feel that they were working for and dealing with a world-class company.
